The situation
Every partner integration was a one-off. Security reviews restarted from scratch. The core team was the bottleneck, and product wanted a marketplace the bank could actually support.
What we did
- Published a small set of well-versioned APIs — accounts, payments initiation, and customer consent — instead of exposing core screens.
- Put identity, throttling, and audit logging in the gateway the security team already operated.
- Gave partners a sandbox with synthetic data and a runbook, so onboarding was a checklist, not a project.
What changed
- New partner connections no longer required a core change request by default.
- Security review time dropped because the control set was standard.
- The bank could say yes to product partnerships without promising a six-month build.
